Multi-branch reconciliation: why your numbers don't match (and how to fix it)

Three branches, three counters, one head office — and the totals at HQ don't match the totals at branches. This is the most common multi-branch headache we hear about. It's almost never theft. Here are the three real reasons.

1. Stock transfers without paperwork

Branch A is out of an item, Branch B has 20. A staff member drops 5 off on the way home. No GRN, no transfer voucher. Now Branch A has phantom stock and Branch B is short. By month-end, the GL shows a gap.

Fix: make stock transfers a one-button action on the mobile app, with an auto-printed slip both branches sign. The friction has to be lower than the friction of doing it informally.

2. Discount discretion at the counter

Cashiers giving 2-5% off without entering it into the system. The bill prints clean, but the cash drawer is short. Multiply by 50 bills a day.

Fix: discount permission at the counter, with a manager-PIN for amounts above the limit. Every discount logged with reason, reportable at month-end.

3. Branch-to-HQ cash deposits with timing slips

Branch deposits Monday's cash on Wednesday. HQ books it on Thursday. The cut-off mismatch means Monday's P&L is right but Monday's cash position is wrong. Multiply across three branches.
